Strategy & Operations

Understand what’s happening in your business and decide where to act.

We work alongside your team to review the business model, processes, and management information. We identify what needs to change, set priorities, and support the implementation.

When we can help

When making decisions or keeping operations running gets harder.

  • You have several initiatives underway and need to decide where to put time and resources.
  • The numbers change depending on the spreadsheet, the system, or the team presenting them.
  • You need to review pricing, costs, or profitability with a fuller view of the business.
  • Your team spends too much time on manual tasks and fixing errors between processes.
  • You want to evaluate a business idea and understand what it needs to work.

Capabilities

What we can work on with your team.

Assessment and priorities

We review where the business stands, the decisions on hold, and the constraints. We listen to the people involved and test their views against the available data to decide what to tackle first.

  • Management and operations assessment.
  • Identifying problems, dependencies, and risks.
  • Criteria for prioritizing initiatives.
  • Action plan with next steps.

Business models and pricing

We analyze how the business makes money, what it costs to run, and what it needs to grow. We build models to compare scenarios and test decisions before committing resources.

  • Business model and operating model.
  • Pricing, costs, and profitability.
  • Cash flow and working capital.
  • Scenarios, feasibility, and risks.

Process improvement

We review how work flows, where tasks are duplicated and what relies on manual checks. We design and implement changes so operations have clear steps, consistent information, and defined owners.

  • Mapping and redesign of operational workflows.
  • Data organization and standardized spreadsheets.
  • Validations and lightweight automations.
  • Documentation and handoff to the team that runs the process.

Metrics and management reporting

We define what your team needs to track to run the business and where each data point comes from. We build metrics, reports, and dashboards so everyone works from the same picture and can spot changes that need attention.

  • Management metrics and how they’re calculated.
  • Automated dashboards and reports.
  • Alerts and historical comparisons.
  • Metrics glossary and data sources.

Project management

We coordinate the rollout of the agreed initiatives, with your team and any specialists needed. We define scope, phases, owners, and follow-up so decisions turn into concrete changes.

  • Planning of scope, phases, and deliverables.
  • Coordination across departments, teams, and vendors.
  • Tracking of progress, risks, and decisions.
  • Status reports for leadership.

Deliverables

Tools to make decisions and keep working after the project.

Depending on the scope, the work can leave you with:

  • An assessment with findings and agreed priorities.
  • A financial model to review pricing, costs, cash, and scenarios.
  • Documented processes, standardized spreadsheets, and working automations.
  • Dashboards, metrics, and reports with definitions your team can refer to.
  • An implementation plan with owners and open decisions.

We define the deliverables when we scope the project, along with who will use them and what information we need to build them.

How we work together

We can start with a specific decision or with a review of your operations.

If there are still different views of the problem, we propose an assessment. If the need is already clear, we can work on a specific model, process, or reporting system. For decisions and improvements that need continuity, we agree on ongoing support.

We need to work with the people who know the operation and can make decisions. We review progress with them, test the changes, and adjust based on how they work in practice.

Working across areas

When the decision also needs design or technology.

A process may need its own tool. A change to the business model may call for revisiting the value proposition and sales materials. In those cases, we bring in the specialists needed and agree on a shared scope.

    Currency exchange

Seven currencies in Excel. Now, an app that logs every transaction.

A currency exchange business couldn’t see the state of its accounts in real time. We modeled its operation on double-entry bookkeeping and built an app to log every movement from a phone, with balances always in view.

    Posada El Durazno

Three business units, and none knew if it was making or losing money.

The restaurant, ice cream shop, and general store (pulpería) at Posada El Durazno couldn’t track their profitability separately. We assessed their platform and operations, built an income statement for each unit, and delivered a plan with seven improvements.

    Muchacha

Every month lived in its own tab. Now there’s a single database, with history back to 2021.

Muchacha’s finances were spread across one sheet per month. We turned them into a single management database that brings together sales, banks, cash, and staff, and rebuilt its bank history so it didn’t start empty.
